Why a full refrigerator still produced a Friday stockout

This is a composite consulting case reconstructed from the public materials cited below and illustrative store data. It is not a named customer story, and none of the figures are a reported YoriPrep result.

“We order extra because running out is worse. Why do we still stock out on busy days and throw product away after slow ones?”

The problem is not solved by ordering more or counting everything every night. I would isolate one service-critical item and make four quantities visible: usable stock now, expected use before the next delivery, confirmed inbound stock, and a deliberately chosen safety buffer.

Phase 1 · Separate physical stock from usable stock

The closer counted every tray in the refrigerator, including one reserved for catering and another beyond the restaurant’s internal quality window. Those units existed physically but were unavailable for normal service. Ordering from the larger number created false confidence.

We defined usable stock as stock that is available, identifiable, and acceptable for the service window. Waste and reservations are recorded as their own events rather than silently folded into the count.

The on-hand field mixed sellable, reserved, and unusable product, so the starting quantity was not operationally true.

Phase 2 · Match demand to the delivery horizon

The restaurant used “tomorrow’s sales” even when the supplier’s next reliable arrival was two days away. The forecast window must cover the time until replenishment can actually be used, not a convenient calendar boundary.

We used recent comparable services, known bookings, and a documented event adjustment. Forecasting remains uncertain; the point is to expose the assumption so the next closer can distinguish normal demand from a one-off event.

The demand estimate covered one day while the replenishment risk covered two, creating a hidden gap before the next delivery.

Phase 3 · Make safety stock a reasoned buffer, not a habit

The team called every extra case “safety stock,” but the number changed with whoever closed. A working buffer should be tied to uncertainty the restaurant can name: demand variation, supplier delay, substitution risk, or service criticality.

For the illustrative case, the team chose six portions after reviewing recent variance and supplier timing. That is not a universal recommendation. It is a visible starting rule that can be revised when real use and delivery performance are observed.

The buffer had no owner, rationale, or review date, so it alternated between excess inventory and insufficient coverage.

Phase 4 · Close the loop with waste and receipt exceptions

An order formula will drift if waste, substitutions, short deliveries, and late deliveries are not recorded. Those exceptions explain why expected stock and actual stock separate. They also tell the operator whether to change the forecast, the supplier conversation, the storage practice, or the menu plan.

The narrow consulting recommendation is a ten-minute risk-item review at a consistent time, not a nightly full inventory. The full count can stay on its scheduled cadence while high-exposure items receive a faster operational check.

The restaurant had purchasing records but no continuous explanation for why inventory moved differently from expected use.

The order is explainable because each quantity belongs to the same time window. If the supplier sells packs of six, the operator must document whether to round to 24 or change the plan.

Illustrative planning logic, not a forecast guarantee. Food safety, shelf life, supplier minimums, cash constraints, substitutions, and local accounting rules still require operator judgment.
